Where to start with automation (before you buy tools)
Automation is a decision about processes, not software. A practical starting point for CRM, WhatsApp and AI automation in a small or mid-sized business.

The most common automation mistake is starting with the tool. Someone buys n8n or an AI subscription, then goes looking for something to point it at. The result is a set of clever workflows that nobody depends on.
Start with the work instead.
Find the work nobody should be doing
For one week, write down every task that is manual, repetitive and time-based. Typical candidates:
- Copying enquiry details from an inbox into a CRM.
- Sending the same follow-up email to every new lead.
- Chasing documents, signatures or confirmations.
- Posting the same update to several channels.
- Manually assembling a weekly report.
If a task happens more than a few times a week, has a defined input and a defined output, and no judgement is required in the middle, it is automation-shaped.
Sequence the work
- Capture. Every enquiry should create one record in one place, with a source attached.
- Notify. The right person should know within minutes, with the context they need.
- Follow up. A first response should go out immediately; reminders should follow automatically.
- Qualify. Route by service, budget or country so specialists get relevant work.
- Report. Numbers should assemble themselves. If a human compiles them weekly, that is automation debt.
Only after those five are boring should AI enter the picture, summarising enquiries, drafting replies for a human to send, or classifying requests so routing works better.
Keep it readable
Automation that nobody can read is a liability. Two rules keep it safe:
- One workflow, one job. A named, single-purpose workflow is easy to debug at 9am when something breaks.
- Always leave a human escape hatch. Approval steps for anything that touches money, contracts or public messaging.
Start small, measure the hours
Pick one process, automate it end to end, and note how much time it removes. Then pick the next one. Six months of that beats one ambitious overhaul that never ships.
